What a data gap analysis should answer
Before reporting, you need to know which records are complete and which ones still require work. A useful gap analysis is not a generic compliance score. It is an exception list tied to specific SKUs, components, fields, owners and evidence.
Test the active SKU population
Start by reconciling the active product population to the packaging master. Look for active SKUs with no packaging record, discontinued SKUs still included, new launches missing from the master and duplicated product records.
Test component completeness
For each active SKU, ask whether all relevant packaging components are represented. Missing labels, inserts, closures, films or secondary packaging can create understated or inconsistent source data.
Test evidence and status
Identify blank weights, missing material descriptions, unsupported values, missing supplier specifications, unresolved assumptions and records whose status is still requested or under review. Separate missing data from data that exists but has not been reviewed.
Test changes and effective dates
Look for supplier or packaging changes that have not flowed into the controlled BOM. Records without effective dates deserve attention when the product has changed during the reporting period.
Turn gaps into a work queue
Assign each exception an owner, next action and target date. Management review should focus on unresolved exceptions rather than scanning thousands of complete cells. A dashboard can summarize the queue, but the underlying exception detail is what makes it actionable.
